  • Charity & Brian (summer interns)- working on the Google Drive Migration

  • Items being worked on since last CoP meeting:

    • Karen Coronel is working on a new repository called Admin
      • Creating the ability for more people to be authorized for certain tasks (such as adding new team members to their project repository)
    • Working on a Wiki: https://github.com/hackforla/admin/wiki
      • Ex: “when leaving the project” is generic, would need to be made specific to pertain to each project needs.
      • We don’t have edit access- Bonnie is willing to move it to the Product Management repo so we can edit. We will need to decide and let her know.

Building a Knowledge Base:

  • What is the purpose of the knowledge base?
  • So that everyone at HfLA can have access to examples and how to's on every tool that we use and all of our effective process. Also, that it's complementary and often faster way of sharing info than guides.
  • Where and who should have access?
    • hfla members should be able to add content
    • hfla members should be able to comment on content
    • some hfla members should be able to edit content
    • some hfla members should be able to curate content
    • all people should be able to see content
  • How does it relate to the guides?
    • Is a knowledge base in addition to the guides or a replacement?
      • It's a way to find guides and other documents (less formal or pre-guide) that are helpful now.
  • Where should the knowledge base be located?
    • not on the hfla website but still easily accessible
    • must be in a web accessible location (an internal website, a wiki)
  • Who is in charge of maintaining the knowledge base?
  • Who decides what topics need to be included?
    • Roles to consider:
      • Knowledge Manager
      • Subject Matter Experts (SMEs)

It must be free, and ideally if it can be hosted on ghpages it will be easy to install. But if there is an externally hosted version that is free, and has more features than are available from a ghpages site.

  • Confluence is a paid tool. However they offer a Free plan for up to 10 users, 2GB of storage, and Community Support.
    You can view the pricing details and FAQ here.

  • If there is dissatisfaction after trying out the product they offer a refund within 30 days of payment for annual subscriptions. No questions asked.

  • "There was some frustration voiced in the CoP meeting today that there was not more initiative taken on progressing the research on knowledge base solutions. I don’t want to speak for others but I don’t have the bandwidth for this project and feel a need to set some expectations around it.
    I think it would be beneficial to include other kinds of expert eyes, particularly DevOps or Engineering, in coming up with a solution. I would love to hear what those communities have to say about creating a search bar and label for the wiki. Maybe they know an easier solution still. I am not entirely convinced that using an external solution will alleviate how complex our guides system is now. I know we want it to be labeled and searchable and I don’t disagree those are desirable things, but is it a realistic and attainable goal?
    We are not experts on apps and software, but we are experts in delegating work. Should we be doing that for this?"

    • Stacey: I'm on an impact sprint with Code for America and I've gotten signoff of some initiatives. A specific agenda over 10 weeks, including:
      • increasing partnerships with LA Neighborhood Councils (NCs),
      • a redesign on the Food Oasis tool itself to be more mobile friendly, especially to older operating systems,
      • increasing the number of volunteers working on the project itself,
      • scale marketing to build partnerships with more organizations.

  • Rob Q: How are teams tackling agile (low documentation) with changing team members (ideally more documentation to preserve institutional knowledge)?
    _- A: Yuting Chu - this is normal, indeed some documentation is needed, especially in a volunteer organization where people don't stick around.

    • A: Yi Min and Stacey - we are helping to organize the project board for Food Oasis, currently. It might not seem necessary and there might be a lot of comments on these issues, but it is helpful because it makes things searchable and you can follow the threads when people are trying to get up to speed. There is a podcast episode about this, specifically working in a non-profit space. ( we can add this as a question to our speaker, Arie, coming up on July 29, 2022. Given that this is a non-profit setting, it is a good testing ground to do things and try things in an environment that is fairly low stakes.
    • A: Yuting Chu - can recommend the CSPO designation. You can learn about how to operationalize agile in a real work environment.
    • A: Benjamin Ross - I shared a folder with all the resources I have when it comes to Product Manager and Project Management._

How do you manage your weekly all-team meetings?

  • Recurring: standup for tasks updates, blockers
  • Visual roadmap - checking against the MVP
  • Meetings agenda (time+duration, tasks and progress, new items, open questions about requirements, notes, attendees with links to their project board). Sample: TWI All Team Agenda template
  • 1st week of every month is planning week + retrospective + demo days
  • Things to try
    • Breakout meetings into separate rooms e.g. Design+Content or Research or Devs.
    • Use Figma for others to enter stickies while others are speaking so that everyone can participate. (example)

    • Use checkboxes for task items so that they can be checked off in future.

How other PMs engage with their stakeholders

  • 30-40 mins; use a slide deck to track discussion items, decisions + follow up summary issue for visibility (example) + follow up email to stakeholders

How does your active designer on your team document processes?

  • Start with an issue in Github from lead or PM (use that as the source of truth)
  • Link to Figma diagram / screenshots, and discuss why certain versions are preferred.
    • Color palette (document in Figma)
    • Mid-fi, Hi-fi mocks
  • Suggestion:
    • post a link in Figma to the Github issue for traceability.
  • Recommend:
    • Create a design history wiki page to track design brief, stakeholder discovery + exploration, historical versions (screenshots) and remarks / decisions on those versions.
      • Update key decisions in issues and design history wiki
      • Problem: a lot of creative decisions are made in team meetings and thus updated within the issues but those decisions are not listed in the Design wiki. Hence, please remember to update design history wiki.

CfA/Brigade Changes

@channel 📣 Hi everyone! You may have heard Code for America's (CfA) announcement about changes to their relationship with the Brigade Network (which includes Hack for LA).
The most impacting change being that CfA is going to stop being the fiscal sponsor of Brigades. In preparation for this change, Hack for LA will be transitioning from CfA to the non profit, Civic Tech Structure (CTS) setup by Bonnie late 2021 in preparation for this eventuality.

Hi Yas. Just to touchbase on our conversation from this week- I understand your frustration with our expectation of you to pursue a visual roadmap. To my understanding, you don’t see it as a PM’s responsibility. That is totally fine and we want to make sure we don’t overwhelm you.
With that being said, I want to recruit a project manager that will oversee these processes for us - someone who is comfortable making (flexible & non binding) roadmaps and will participate in building our team’s foresight. Before I begin recruiting, I wanted to get your approval since you did mention earlier you were okay with bringing someone on for this.

  • This meeting is not happening next week, but the week after

  • Bonnie Wolfe will be hosting a meeting next Friday

  • Access The Data. Currently active, back on track in a couple weeks.

  • 311 DATA. Still putting together the team, moving to a new repo.

  • Expunge Assist. Taking feedback to establish roadmap and vision, identifying key priorities, addressing the needs of the community partner.

  • VRMS. Figuring out stuff.

  • TDM calculator. Following up some issues, nothing too major so far.

  • Civic Tech Jobs. Working on requirements, having a presentation next week, will be working in building it up, completed by next year (February ideally) Had turn overs, onboarding folks. On track, solid team.

  • Hack for LA website. Going well, working on issues.

  • "Project Repo Help". Help of repositories, labels, milestones, building a model trying to measure healthy vs unhealthy repos. Currently building the model, almost done. Don't know where the repo is.
